{"id":8609,"date":"2019-09-12T12:25:51","date_gmt":"2019-09-12T12:25:51","guid":{"rendered":"http:\/\/www.paulo.com\/?p=8609"},"modified":"2024-01-16T23:12:28","modified_gmt":"2024-01-16T23:12:28","slug":"case-study-the-choreography-of-contingency-planning","status":"publish","type":"resources","link":"https:\/\/www.paulo.com\/es\/resources\/estudio-de-caso-la-coreografia-de-la-planificacion-de-contingencia\/","title":{"rendered":"Estudio de caso: La coreograf\u00eda de los planes de contingencia"},"content":{"rendered":"<p>Los fabricantes de autom\u00f3viles que se encuentran en el centro de las cadenas de suministro globales necesitan dos cosas de sus proveedores.<br \/>\nEn primer lugar, necesitan saber que el proveedor es capaz de producir componentes de calidad constante a gran velocidad en el curso normal de su actividad.<br \/>\nEn segundo lugar, necesitan saber que cuando (no si) surgen circunstancias anormales, los proveedores tienen un plan de contingencia para garantizar que la producci\u00f3n sigue en marcha y que se preservan la calidad y los plazos.<br \/>\nCuando un incendio de dos alarmas afect\u00f3 a la planta de producci\u00f3n de un proveedor de la industria del autom\u00f3vil en Pensilvania, se busc\u00f3 un proveedor de tratamiento t\u00e9rmico capaz de procesar toda la carga de trabajo del cliente en muy poco tiempo.<br \/>\nA continuaci\u00f3n, lea c\u00f3mo Paulo hizo espacio en su planta de Murfreesboro, TN, para asumir la totalidad del trabajo, incluyendo la finalizaci\u00f3n de la documentaci\u00f3n de m\u00e1s de 100 PPAPs en un plazo extremadamente corto.<br \/>\n<a href=\"http:\/\/www.paulo.com\/wp-content\/uploads\/2019\/09\/PAU-CS-contingency-planning-2.png\"><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-8621 size-full\" src=\"https:\/\/www.paulo.com\/wp-content\/uploads\/2019\/09\/PAU-CS-contingency-planning-2.png\" alt=\"\" width=\"3333\" height=\"801\"><\/a><\/p>\n<h2>Haciendo sitio en Murfreesboro<\/h2>\n<p>El incendio se produjo en las instalaciones de nuestro cliente en diciembre de 2018. Afortunadamente, no hubo heridos.<br \/>\nPero el incendio dej\u00f3 sin efecto su capacidad de tratamiento t\u00e9rmico interno. Poco despu\u00e9s de que la empresa anunciara que hab\u00eda puesto en marcha su plan de contingencia, se nos inform\u00f3 de que <em>nosotros <\/em>eran la contingencia.<br \/>\nAunque en un principio no \u00e9ramos conscientes de nuestra condici\u00f3n de respaldo del cliente, s\u00ed que lo tenemos previsto. Asumiendo <a href=\"http:\/\/www.paulo.com\/es\/overflow-heat-treatment-work-knowing-outsource\/\">subcontrataci\u00f3n temporal y trabajo en exceso<\/a> es una parte clave de nuestro negocio. Identificamos nuestro <a href=\"http:\/\/www.paulo.com\/es\/locations\/murfreesboro-division\/\">Divisi\u00f3n de Murfreesboro<\/a> como el mejor destino para las piezas que inclu\u00edan sujetadores, pernos de tuerca y pasadores entre otros.<br \/>\nSe necesit\u00f3 mucha organizaci\u00f3n y movilizaci\u00f3n para preparar el trabajo. Estos esfuerzos iban en dos direcciones a la vez:<\/p>\n<ul>\n<li>Tuvimos que realizar los tratamientos de prueba iniciales y recopilar la monta\u00f1a de documentaci\u00f3n que el OEM de nuestro cliente exig\u00eda antes de que pudiera aprobar el plan de contingencia. Esto signific\u00f3 completar 109 PPAPs en un <em>ahora mismo <\/em>plazo<em>.&nbsp;<\/em><\/li>\n<li>Para dar cabida a la afluencia de piezas, trasladamos todo el trabajo de la planta a dos de nuestros <a href=\"http:\/\/www.paulo.com\/es\/heat-treating-equipment\/continuous-heat-treating-furnaces\/\">hornos de cinta continua<\/a>. El tercer horno se reserv\u00f3 \u00edntegramente para los trabajos de emergencia durante el tiempo que el cliente necesitara. Tambi\u00e9n ajustamos los horarios de los operarios y preparamos la planta para el funcionamiento en horas extras.<\/li>\n<li>Se incorpor\u00f3 personal adicional a la operaci\u00f3n para satisfacer las expectativas de servicio de los clientes.<\/li>\n<\/ul>\n<h2>Completar 109 PPAPs y mantenerse en contacto constante<\/h2>\n<p>Los fabricantes de equipos originales supervisan estrictamente la fabricaci\u00f3n y el posprocesamiento de los componentes cr\u00edticos del autom\u00f3vil. Vigilan muy de cerca todas las facetas de la producci\u00f3n para verificar que las piezas cumplen las estrictas especificaciones, independientemente de qui\u00e9n las suministre. El Proceso de Aprobaci\u00f3n de Piezas de Producci\u00f3n (PPAP) requiere una amplia documentaci\u00f3n del proceso que cualquier persona que toque las piezas debe completar.<br \/>\nCompletar un solo PPAP no es una tarea sencilla. Elaborar 109 de ellos en cuesti\u00f3n de semanas deber\u00eda haber sido imposible. Este esfuerzo requiri\u00f3 una enorme cantidad de apoyo a la calidad para verificar la capacidad del proceso y realizar todas las pruebas necesarias para garantizar que super\u00e1ramos las expectativas del cliente.<br \/>\nLas primeras fases de este tipo de proyectos son las m\u00e1s cr\u00edticas. Para asegurarnos de que pod\u00edamos entregar exactamente lo que nuestro cliente necesitaba, abrimos l\u00edneas de comunicaci\u00f3n adicionales con ellos. Fue necesario un contacto constante para identificar y tratar las piezas prioritarias que necesitaban r\u00e1pidamente.<br \/>\nLos distintos equipos de la Divisi\u00f3n de Murfreesboro unieron sus fuerzas, convirti\u00e9ndose en un grupo de trabajo multifuncional que coreografi\u00f3 las numerosas partes m\u00f3viles de este proyecto.<br \/>\nUno de los miembros de nuestro equipo incluso cre\u00f3 una hoja de estado en l\u00ednea que actualizaba a diario y compart\u00eda con sus hom\u00f3logos para ofrecer una visibilidad total en tiempo real, lo que constituye uno de los muchos ejemplos del equipo <a href=\"http:\/\/www.paulo.com\/es\/heat-treat-quality-systems\/\">ir m\u00e1s all\u00e1<\/a> para que esta cadena de suministro crucial se mantuviera en movimiento.<\/p>\n<h2>La contingencia adecuada hace que la fabricaci\u00f3n sea a prueba de fallos<\/h2>\n<p>Esto es cierto en todos los sectores, no s\u00f3lo en el de la automoci\u00f3n: Incluso las m\u00e1s peque\u00f1as interrupciones locales pueden tener un impacto enorme en las cadenas de suministro. Y aunque los fabricantes de equipos originales no esperan una perfecci\u00f3n 100% en todo momento, s\u00ed esperan que los proveedores y vendedores de cada etapa del proceso tengan un plan para minimizar el impacto de los acontecimientos que nadie puede predecir.<br \/>\nLas largas horas de trabajo, la planificaci\u00f3n intensiva y la flexibilidad de toda la planta contribuyeron a nuestro \u00e9xito con nuestro cliente en su momento de necesidad. Pero no podr\u00edamos haberlo hecho sin su estrecho apoyo. El trabajo tuvo un comienzo irregular porque no sab\u00edamos que \u00e9ramos la contingencia. Pero una vez que todo el mundo se organiz\u00f3 y se puso en marcha un plan, el proyecto se desarroll\u00f3 sin problemas.<br \/>\nHoy, la planta de nuestro cliente vuelve a funcionar. Sin embargo, seguimos procesando algunos de sus componentes m\u00e1s de nueve meses despu\u00e9s. Es un testimonio de la fuerza de la relaci\u00f3n que se form\u00f3 en respuesta a una emergencia. Seg\u00fan el cliente: \"Lo que m\u00e1s destaca es el equipo realmente excepcional que tienen all\u00ed.
